Latency is part of the interface

Response time changes how intelligent a system feels, so perceived performance belongs in the product architecture.

Visitors do not experience model latency as an infrastructure metric. They experience it as hesitation. A technically accurate answer can still feel broken if the interface remains motionless while the system works.

Useful improvements happen across the stack: smaller prompts, faster retrieval, streamed output, warm model processes, and motion that communicates genuine progress. Each layer removes a different kind of delay.

The best result is not animation that hides a slow system. It is a fast system whose interface makes every remaining moment understandable.
